How do you choose the right operations KPIs?

Choose KPIs backward from decisions, not forward from data. Start by listing the recurring decisions your team makes — where to add staff, which orders to expedite, when a process is drifting out of control — and then, for each one, ask what single number would tell you the answer. Those numbers are your candidate KPIs. Next, pressure-test each candidate against three criteria: it maps to a decision someone owns, it can be shown against a target or trend so a glance implies action, and it can be kept current without manual work. A metric that fails the last test is dangerous, because a KPI that goes stale silently loses the team's trust and quietly stops being used. Then balance the set across output, people, risk, and cost, and mix leading with lagging indicators so you can both see results and act ahead of them. Finally, treat the list as living: review it quarterly, demote any KPI that has not driven a decision, and add one when a new decision starts recurring.
